What being present is not
Presence and position are different things, and the gap is usually invisible from headquarters.
- The distributor is your only voice. So your brand is whatever they choose to say, and their incentive is their own portfolio rather than your category.
- You are considered only where you are known. Enquiries come from customers who already know you. Nobody is measuring the far larger set who never considered you at all.
- Your material is a translation of a Japanese catalogue. Accurate and unpersuasive, and it has been that way for years because nobody in India owns it.

The recurring complaint from Japanese headquarters is not that India performs badly. It is that nobody can see what is happening until an order appears or does not.
A stage model with sample and evaluation stages makes the twelve months before an order visible, which is what allows a Japanese approval process to fund the next year with confidence.
This is as much a governance deliverable as a sales one, and it is frequently what turns a six-month engagement into a multi-year one.

Our approvals run through Japan. Does that work?
It works with a pre-approved framework agreed once, with clear boundaries on what can be produced within it. Approving every asset individually from Tokyo is what makes India marketing impossible, not the distance.
Can you visit our Indian plant or distributor?
Yes, and regularly. Most Indian industrial clusters are within a day's travel and the visits are where the useful information comes from.
How is this different from hiring an Indian marketing manager?
It is faster and reversible, and after six months you will know precisely what the permanent role should be. Several engagements have ended with me writing that job description.
