Your forecast does not hold because two stages are missing

Most CRM templates were built for software sales and jump from qualified to proposal. Technical and industrial selling has a sample stage and a design-win stage in between, and they carry the forecast.

Why the numbers never add up

The symptoms are familiar in almost every technical B2B company.

  1. Nobody can state weighted pipeline. Not because the data is missing. Enquiries arrive through four routes and are tracked in four places or none.
  2. The stages do not match the sale. A model that goes qualified, proposal, closed cannot represent a sale where the decisive event was a sample approval eleven months earlier.
  3. Sales and marketing count different things. One counts enquiries, the other counts people worth calling, and both report accurately against different definitions.
  4. The forecast is a feeling. Which is defensible when one person holds the whole market in their head and impossible once there are five people and three countries.
  5. The CRM was bought before the process was agreed. So it automates the disagreement rather than resolving it.

What gets built

A process first, then whatever tool you already own configured to it.

01

A stage model that fits your sale

Including sample, evaluation and design-win where the category needs them, with a written definition and an exit criterion for each.

02

One qualification standard

Application, authority, value and timeline, agreed with sales in a single session and built into the form and the first stage.

03

Required fields, kept minimal

The four or five that actually drive the forecast. Every additional field reduces the chance any of them are filled in.

04

Weighted forecasting

Probability by stage, calibrated against your own history rather than a default template.

05

A reporting pack

One view for the sales head, one for the promoter or board. Same underlying numbers, different altitude.

06

Training and a review rhythm

Weekly pipeline review with a fixed agenda. The discipline is what makes the model real.

07

Vyndeal where it fits

I built it for the Indian and Asian B2B motion specifically, with sample-to-design-win stages, GST-compliant quoting and PO tracking. Your existing CRM is fine too if it can be configured properly.

The two stages most models omit

Sample and design win. In component, equipment and specified-product categories these are where the decision is actually made and where the next year's revenue becomes visible.

Without them, everything sits in qualified until it appears as an order, which means the forecast is a list of hopes and the board conversation is uncomfortable every quarter.

Adding them is a process change rather than a software purchase, and it can be done inside whatever tool you already have.

A pipeline that jumps from qualified to proposal hides the two stages that decide next year's revenue, which is why the forecast never holds.

Questions overseas teams ask

Do we have to use Vyndeal?

No. I configure whatever you already own, and most companies already own something. Vyndeal exists because the imported models fit Indian and Asian B2B badly, so I offer it where it genuinely fits and not otherwise.

Our sales team will not update the CRM.

Usually because the fields serve reporting rather than selling. Cut the required fields to the four that drive the forecast and give something back in return, such as a quotation that builds itself from the record. Adoption follows utility.

Can this work across several countries?

Yes, and it should, because a common stage model is what makes markets comparable. Local variation belongs in the fields and the reporting cut, not in the stage definitions.

How long before the forecast is reliable?

Two quarters, because you need history to calibrate the probabilities against. The visibility improves immediately, the accuracy takes a little longer.

Send me your current stage list

Just the stage names from your CRM. I can usually tell from that alone whether the model fits your sale, and it takes two minutes.
